A first 90 days that works
- Weeks 1–3: listen on purpose. One-to-one with everyone. Ask what's working, what's broken, and what they'd fix if it were their call. Write down patterns, change nothing structural yet.
- Weeks 4–6: name the standard. Say out loud what good looks like for your team — quality, communication, ownership. Ambiguous standards are the root of most performance problems.
- Weeks 7–9: fix one system. Pick the single process causing the most friction (planning, handoffs, reviews) and redesign it with the team, not for them.
- Weeks 10–12: give real feedback. Every person gets one specific strength to double down on and one concrete thing to change. Vague praise teaches nothing.
When to use a coach rather than a mentor
A mentor tells you what they did. A coach helps you work out what you should do, in your context, with your team. Use a mentor for paths you want to copy; use coaching when the situation is specific — this person, this conflict, this decision — and you need to think it through rather than borrow an answer.
